Most enterprise data is a byproduct. It falls out of some system that exists for another reason: a CRM records sales because sales needs a CRM, a billing platform stores invoices because finance needs to bill. The data is exhaust. What "Treating Data as a Product" Actually Demands

Product thinking is not a vibe. A real product has specific attributes, and applying the word "product" to data means committing to the same ones:

  • An owner who is accountable. Not a team that happens to touch the data, a named owner responsible for its quality, availability, and roadmap. If nobody is accountable, it is not a product, it is a file.
  • A contract, not a surprise. Consumers know the schema, the fields, the meaning, and the guarantees. The shape does not change silently underneath them. This is the same promise a good API makes to the code that calls it.
  • Consumers treated as customers. A product exists to be used. That means documentation, discoverability, and a way to ask for changes, not a table whose existence you learn about from a colleague.
  • A service-level promise. Freshness, uptime, correctness. A dashboard that is right on Monday and wrong on Wednesday is not meeting an SLA, and a product with no SLA is just hope with a logo.

Notice that none of these are technology choices. They are commitments. The technology exists to make the commitments enforceable rather than aspirational.

The two phrases sound alike and mean opposite-facing things, which is worth clearing up because the confusion is common.

Product data is data about your product: usage, telemetry, feature adoption. It is an input.

Data as a product is data shaped like a product: owned, contracted, served for reuse. It is a stance you take toward any data, including product data.

You can, and often should, treat your product data as a product. But the principle applies just as much to customer data, financial data, or operational data. The point is the treatment, not the subject.

Why This Stopped Being Optional

For years, treating data as a product was a maturity nice-to-have, the kind of thing well-run data teams did and everyone else deferred. Three forces turned it into a requirement.

AI made ungoverned data dangerous. An LLM pointed at exhaust data will answer confidently and wrongly, and it will do so at scale. Reliable AI needs data with a known shape, known lineage, and known access rules underneath it. That is a data product by another name. Regulation made ownership provable. In regulated industries, "who is accountable for this data and who can see it" is not a philosophy question, it is an audit question with a real answer required. Product thinking supplies the owner, the contract, and the trail. Exhaust supplies none of them.

Scale made the alternative unaffordable. Point-to-point, unowned integrations grow with multiplication, not addition. That is the N x M problem, and treating data as a product is what collapses it back to something linear, because consumers depend on the product, not on every source directly.

The Honest Objection: Isn't This Just Overhead?

Yes, treating data as a product costs more up front than dumping a table somewhere and moving on. That objection is fair, and pretending otherwise would be dishonest.

The cost is real, and so is the thing it buys: you pay once to build the product, and every consumer after that reads a governed, documented, trustworthy asset instead of reverse-engineering a raw extract and quietly getting it wrong. The overhead is front-loaded and shared. The cost of not doing it is spread out, invisible, and paid by every team that builds on top of data they cannot trust, which is exactly why it feels cheaper right up until it is not.

If you have three tables and two consumers, the principle is overkill, and you should not bother. If you have dozens of sources and everyone downstream is quietly maintaining their own copy of the truth, you are already paying the cost of not treating data as a product. You are just paying it in the least visible, least recoverable way.

How to Start Without Boiling the Ocean

You do not adopt "data as a product" across an organisation in a quarter, and any plan that claims otherwise is selling something. You pick one painful, widely-used dataset and give it the full product treatment: an owner, a contract, access control, lineage, an SLA. One good data product teaches an organisation more than a strategy deck ever will.
